• Dy70Ni30 pre-addition enables deeper and highly efficient Tb grain-boundary diffusion. • Ni induces a stratified Dy/Tb double-shell structure in Nd-Fe-B magnets. • Ni/Ti synergy suppresses reversed domains and raises coercivity to 23.66 kOe.
