• IL-SEM/EBSD links OER reconstruction to grain orientation and strain. • Fe shows grain-dependent dissolution and patchy passivation. • Co reconstructs by dissolution–redeposition into oxygen-rich platelets. • Ni forms grain-boundary-promoted porous Fe-containing Ni-based oxyhydroxide. • Microstructure controls alkaline OER activation in Fe and Ni.
