• A single-stage Dy diffusion route upgrades thick NdFeB magnets efficiently. • Interface-engineered shell phases enable dual magnetic and corrosion gains. • 5.5 and 6.5 mm magnets reached iHc of 25.78 and 25.06 kOe, respectively. • High coercivity was achieved with Dy consumption below 0.12 wt%. • Surface-driven grain-boundary control avoids conventional bulk HRE alloying.
