• Gradient substructure in Mg alloy achieved via cyclic torsion. • Yield strength increased by 100 MPa without obvious ductility loss. • Gradient structure arises from heterogeneity coupling of defects and orientations. • Defect heterogeneity activates strong hetero-deformation-induced strengthening. • Strain accommodation enhanced by dislocation-twin coupled mechanisms.
