• Minute-scale observations reveal five freeze–thaw stages and hydrothermal transitions. • The freeze–thaw front's 0 °C crossing lag increases with depth. • The temperature–unfrozen water content relation follows a power-law. • Freeze–thaw deformation concentrates near the surface and decays rapidly with depth.
