• Non-monotonic wear behavior is observed in CoCrFeNiCux alloys with a distinct decoupling of hardness and wear resistance. • The superior hardness of low-Cu compositions originates from effective pinning by Hirth and Lomer–Cottrell locks. • Friction-induced phase transformation and amorphization at the critical Cu0.60 composition trigger structural collapse. • Failure is confirmed as non-selective collective plastic delamination rather than selective extrusion of the soft phase.
