• Setpoint optimization reveals limits in photovoltaic thermal heat pump operation. • Adaptive temperature setpoints improve electrical and thermal performance. • Thermal efficiency gains become larger under lower ambient temperatures. • Electrical gain is 0.678%–2.136%, with thermal gain up to 43.7%.
