• Compared one-step diffusion, two-step grain boundary diffusion can further improve the coercivity. • The PrAlCuGa effectively suppressed surface Tb-rich grain formation and enhanced heavy rare earth alloy diffusion. • Two-step diffusion promotes the formation of antiferromagnetic RE6Fe13Ga phase.
